Headshot Lighting: Complete Setup Guide
Headshot lighting explained: soft vs hard light, the 45-degree one-light setup, cheap improvised sources, and how to read catchlights.
The lighting in a headshot is doing more work than every other element combined. Wardrobe can be wrong and the portrait can still work. Background can be wrong and the portrait can still work. Pose can be slightly off and the portrait can still work. If the lighting is wrong, no amount of skill in any other dimension produces a usable headshot.
Most guides about headshot lighting jump straight into equipment. Softboxes, ring lights, strobes, reflectors. The hardware matters less than the underlying principles. A photographer who understands light can produce a beautiful headshot with a bedsheet hung over a window. A photographer who doesn't understand light can produce a flat, ugly headshot with $5,000 of studio equipment.
This is a guide to what light actually does, how to recognize good light, and how to set up headshot lighting for any portrait. It covers natural light, artificial light, and the cheap improvised setups that produce results indistinguishable from expensive ones in most cases.
What headshot lighting is actually doing
A headshot is two-dimensional. The face you're photographing is three-dimensional. The light is what tells the camera (and the viewer) about the third dimension.
Light coming from one direction creates shadows on the opposite side of the face. Those shadows give the camera information about depth, structure, and texture. A nose has a shadow under it. A jaw has a shadow beneath it. A cheekbone catches light on top and shades just below. Without these subtle shadows, faces look flat. The face becomes a featureless mask of skin and the portrait loses its sculptural quality.
The job of headshot lighting is to produce shadows that flatter the face while keeping the overall light soft enough that the shadows don't look harsh. Too much shadow looks dramatic and stagey. No shadow looks flat and amateur. The balance is what skilled portrait photographers spend years learning to find.
The single most important quality of headshot lighting is softness. Soft light produces gradual transitions between light and shadow. Hard light produces abrupt transitions with crisp edges. Soft light flatters skin, hides imperfections, and looks expensive. Hard light shows every pore, accentuates wrinkles, and looks amateur except in carefully chosen editorial contexts.
What "soft light" actually is
Softness is determined by one physical property: the apparent size of the light source relative to the subject.
A small light close to the face is hard. A large light close to the face is soft. The math: imagine a small flashlight held a foot from someone's face. The light is coming from essentially a single point, so it creates sharp shadows wherever it doesn't reach. Now imagine the same person standing under a large skylight on an overcast day. The light is coming from a huge area (the entire sky through the skylight), wrapping around them from many angles at once. Shadows still exist, but they're soft and gradual because light is reaching the shadow areas from elsewhere in the sky.
The sun is technically enormous, but at 93 million miles away it's functionally a point source. Direct sunlight is hard. A cloudy sky takes the sun's light and turns the entire visible sky into a soft box the size of the atmosphere. Cloudy light is soft.
This principle gives you the rules:
To make light softer: make it bigger or move it closer. Or diffuse it through something (a sheet, a softbox, a cloud) that scatters the light over a larger area.
To make light harder: make it smaller or move it further away. Or remove diffusion that's softening it.
For headshot lighting, you almost always want softer light. The exceptions are specific editorial portraits where harsh shadows are intentional, which isn't what most professional headshots are trying to do.
Natural light headshot lighting
Natural light is the easiest, cheapest, and often best light source for headshot lighting. It also has constraints: it changes hourly, depends on weather, and may not be available where you are.
Bright cloudy days outdoors. The single best natural light condition for headshots. The entire sky is a giant diffuser. Light comes from all directions, soft and even. You can shoot at almost any angle outside without harsh shadows. The light is also flatteringly cool in color temperature.
Open shade outdoors. On a sunny day, stand in the shade of a large building or tree. You're now lit by the blue sky and the bounced light from surrounding surfaces, not by the direct sun. This is also soft and even. The trick is to find shade that's open to the sky (not deep shade under heavy tree cover, which can be too dim and color-cast).
Golden hour outdoors. The hour after sunrise and the hour before sunset. The sun is low and its light passes through more atmosphere, which scatters and softens it. The light is warm in color and directional. Photographers love this light for portraits. The window is short and depends on time of year.
Window light indoors. A large window facing away from direct sun is the standard. The light coming through it has been softened by passing through the atmosphere, then softened further by the indirect path through the window. Stand close enough to the window to get plenty of light, but not directly under it.
Reflected light from white surfaces. A white wall opposite a window bounces window light back into your face from a second direction. This softens the overall light further and fills in shadows. The original window is now functioning as one light source and the wall is functioning as a second, softer one.
What doesn't work in natural light headshot lighting:
Direct sunlight on the face. Hard, harsh shadows. Subjects squint. Skin highlights blow out. The image looks amateur regardless of the camera.
Light dappled through trees. The patchy bright spots and dark spots on the face are nearly impossible to fix in post. Find continuous shade instead.
Mixed indoor and outdoor light. A window combined with overhead bulbs. Different color temperatures show up as color shifts across the face. Pick one source.
Light from the wrong direction. Backlight (sun behind the subject) silhouettes the face. Side light (sun perpendicular to the face) creates extreme contrast between the lit and shadowed sides.
How to set up headshot lighting with one light
The most useful single setup in headshot lighting is the one-light approach. One main light source, optionally one reflector. This is what most professional studio headshots actually use, despite the elaborate setups in marketing photos.
The main light position. About 45 degrees off-axis from the camera, slightly above the subject's eye level. Imagine a clock face with the subject at the center and the camera at 6 o'clock. The light goes at about 7:30 or 10:30, slightly elevated above the camera's height.
Why this position: light directly in front of the face (12 o'clock or wherever the camera is) flattens everything. Light from the side (3 or 9 o'clock) creates extreme contrast between the lit and shadowed halves. Light from above (high noon) creates shadows in the eye sockets. The 45-degree off-axis, slightly elevated position is the universal flattering angle. It creates a small triangle of light on the shadow-side cheek (the "Rembrandt" pattern that portrait painters use) and produces gentle shadows under the chin and nose without making them prominent.
The light source. A softbox is ideal but unnecessary. Any large diffused source works. A north-facing window, a sheet hung over a window with direct sun, a clip-on shop light bounced off a white wall or ceiling. The softer the better.
The fill side. With one light on one side of the face, the opposite side is in shadow. How much shadow depends on your style. For a corporate headshot, you want fill light on the shadow side to brighten it without removing the light direction entirely. The cheapest fill source is a white wall or sheet placed on the shadow side, which bounces the main light back into the dark area.
The background. Light it separately if possible. A second small light pointed at the background separates the subject from the backdrop and prevents the background from looking dingy or shadowed. If you don't have a second light, position the subject 3 to 4 feet from the background so the background falls into a softer focus and the lighting drop-off looks intentional.
Cheap improvised headshot lighting setups
If you don't have studio equipment, here are setups that produce results indistinguishable from expensive ones in most cases.
The window plus reflector. A large window on a cloudy day or at a time when direct sun isn't hitting it. Subject stands 3 to 5 feet from the window, with the window at about 45 degrees off-axis. A white sheet or piece of foam board placed on the opposite side as a reflector. Total cost: nothing if you have a window.
The window plus diffusion. A window with direct sun, covered with a white sheet to diffuse the light. Now the window itself is a giant soft light source. Subject stands as above. Total cost: a sheet you already own.
The clip-light bounce. A clip-on shop light from a hardware store with a 5000K LED bulb. Clipped to a chair or light stand, pointed at a white wall or ceiling to bounce back at the subject. Position about 6 feet from the subject, slightly above eye level, at 45 degrees off-axis. A white sheet or foam board on the opposite side as a reflector. Total cost: roughly $30.
Two clip-light setup. Same as above with a second clip-light on the opposite side as fill instead of a reflector. More flexibility, slightly better results. Total cost: roughly $50.
The ring light alternative. Ring lights are popular for video but produce a recognizable "ring light" catchlight in the eyes that experienced viewers can spot. For headshots, the off-axis single light produces more flattering results than a ring light.
The "natural window" trick when you have no window. A bright LED light source bounced off a large white surface (a wall, a ceiling, even a king-size bedsheet) creates a soft light source roughly the size of the surface. The bigger the bounce surface, the softer the light. This is how photographers approximate window light in interior spaces with no natural light.
Reading the light on a face
The skill of headshot lighting isn't knowing the rules. It's learning to see what the light is doing and adjust based on what you observe.
A few things to look for when checking the light on your face or your subject's face:
Where's the highlight on the cheekbone? A flattering light produces a soft highlight on the upper cheekbone with a gradual transition into shadow below. If the highlight is in the wrong place (under the eye, on the side of the nose, on the forehead only), the light angle needs adjustment.
What does the shadow under the nose look like? A small, soft shadow under the nose is good. A long, hard shadow extending down to the lip is too much light from above. A barely visible shadow is flat lighting; the light is too close to the camera angle.
What does the under-chin area look like? A subtle shadow beneath the jaw sharpens the jawline. Heavy shadow there looks haggard. No shadow at all looks flat. Light from slightly above eye level produces the right amount.
Are there shadows in the eye sockets? Light coming from directly above (overhead light, sun at noon) creates heavy shadows in the eye sockets that read as fatigue or harshness. The fix is to move the light lower or add a reflector below to fill in the eye sockets.
Is the shadow side of the face too dark? Without a reflector or fill light, the shadow side can go nearly black. This looks dramatic but unflattering for most headshots. Adding a reflector lifts the shadow side without removing the light direction.
Are there catchlights in the eyes? Catchlights are the small reflections of the light source visible in the iris. They're what makes eyes look alive in a portrait. If the eyes look dead, it's often because there are no visible catchlights. Make sure the light source is positioned so that its reflection is visible in the iris of both eyes.
The catchlight question is the secret cue. Skilled headshot photographers check the catchlights constantly. Eyes without catchlights look lifeless regardless of the rest of the lighting. Eyes with crisp, well-placed catchlights look alive regardless of how the rest of the portrait is composed.
Headshot lighting for different face types
The same lighting setup doesn't flatter every face equally. A few adjustments help.
Round faces: Light from slightly higher above eye level and slightly more to the side. This deepens the shadow under the chin and the side of the face, creating more apparent structure. A bigger angle off-axis works better than a smaller one.
Long or narrow faces: Light from a smaller angle off-axis (closer to the camera position) and at eye level rather than above. This reduces the apparent length of the face and softens the structural emphasis.
Square or angular faces: Softer light with more wraparound. Bigger light source, closer to the face. This softens hard jawlines and reduces the angular emphasis.
Older faces: Soft, slightly flatter light. Heavy shadows accentuate wrinkles. Reduce the light angle and increase the fill on the shadow side. Light from slightly below eye level (rare but useful) can soften under-eye lines.
Faces with prominent features (large nose, prominent chin): Reduce the light angle so the feature doesn't cast a heavy shadow. The shadow is what makes the feature stand out; reducing it tones down the prominence.
These adjustments matter less than people think. The basic 45-degree off-axis, slightly elevated, soft light setup works for almost everyone. The variations are fine-tuning, not essential changes.
Common headshot lighting mistakes
Overhead light only. The room's ceiling light. Heavy shadows in the eye sockets and under the nose. Switch to window light or turn off overhead lights and bring in a different source.
Direct frontal light only. A ring light or a phone flash pointed straight at the face. Flat, structureless lighting. Move the light off-axis.
Mixed color sources. Window light combined with tungsten lamps. Two color casts on the same face. Pick one source and turn off the others.
Light too close to the face. Even a soft source becomes hard if it's right next to the subject. Pull the light back to 4 to 6 feet from the face for a portrait.
Light too far from the face. Conversely, distance reduces brightness. Light from 15 feet away may technically be in the right position but produces a dim, underexposed face. Find the right distance experimentally.
No fill on the shadow side. Without a reflector or fill light, the shadow side goes completely dark. This is dramatic and rarely flattering for headshots — except when you are intentionally building a black background portrait, where controlled darkness is the point rather than an accident.
Light from below. This is the "horror movie" angle. Light from below the chin pointing up creates unnatural shadows that look ominous. Always shoot from at or above eye level.
Forgetting catchlights. No reflection of the light source in the eyes. Eyes look flat. Adjust the light position so the catchlights show.
Headshot lighting summary
The principles, in order of importance:
- Soft light is almost always better than hard light. Apparent size of the source relative to the subject determines softness.
- Light from 45 degrees off-axis, slightly above eye level, is the universal flattering position.
- Fill the shadow side with a reflector or second light. Pure shadow is rarely flattering for professional headshots.
- Match color temperatures. Don't mix window and tungsten and LED on the same face.
- Look for catchlights in the eyes. No catchlights, no life.
- Distance from the subject matters. Light too close is too hard. Light too far is too dim.
